Pack description
The Spans & Layers Targets Pack reveals the extent to which the organization structure is aligned with specified targets:
- Specify a span target for the organization or apply different targets for organizational subgroups.
- Specify the target number of organization layers.
- Identify the extent to which targets are maintained and where action is needed.
Insight provided
The pack provides headline measures of alignment and reveals where the structure deviates from targets. You are equipped with insight to address questions including:
- What proportion of the workforce are people managers?
- What proportion of managers have off-target spans of control?
- Where is action needed to bring spans of control within targets?
- In which leadership reporting lines are off-target spans of control observed?
- Which managers have off-target spans?
- How far off target are manager's spans of control?
- How many layers does the organization extend to?
- How many positions are located beyond the target number of layers?
- How many positions are there at each organization layer?
- Where is action needed to bring positions within the target number of layers?
- Which leadership reporting lines are extending beyond the target number of layers?
- How many, and which people managers are positioned at extended layers?
Dataset requirements
To gain the expected insight, your dataset should include at least one functional, geographic, business unit or grade property so that subgroups of the organization can be compared. Targets are specified at the pack configuration stage (see point 9, below).

Template packs are provided to get your analysis started: You can change existing slides and create additional slides to customize your analysis.
How to access and configure the pack
- In Workspace, select the dataset you want to use. (If necessary, see Accessing Datasets and Packs).
- Select ‘New pack’.
- Select ‘Next’.
- Select ‘Analyze the size, cost, composition and structure of the organization’.
- Select the ‘Spans and Layers Targets Pack'.
- Select 'Next'.
- If dataset property mapping is complete you will have the option to select ‘Open’.
- If dataset property mapping is not complete, and if you have dataset edit rights, you will have the option to select ‘Next’.
If necessary, you can change previously mapped properties. For more information, see Property Mapping in Template Packs.
When ‘Next’ is selected.
- Specify the properties in your dataset which correspond to functional departments, geographic locations, business units and grade levels. These will be used for subgroup reporting. You do not need to map all four properties. The recommended actions for unmapped properties are outlined at the end of this guide.
- There is no requirement to map a property at the "Spans Target" row
- Select 'Open'.
- When the pack opens you will be prompted to complete the pack configuration:
- Set your span of control targets:
- Select the property used to identify the subgroups span targets will be set for.
- Select the arrow.
- Enter your span targets. You can enter a single value or a range with values separated by a hyphen.
- Drag the values of your selected property (10a) to the relevant row to specify the target which will be applied for each subgroup.
- Any values which remain in the 'Exclude' box will not be assigned a target and will be included in a "Targets Not Set" category.
- If the same target is to be applied to the whole organization, specify the target and drag all property values to the row.
- Set your target number of organizational layers:
- Select 'Layers Target'.
- Enter your target number of organizational layers.
- After completing steps 9 and 10, the 'OK' button is enabled to open the pack. Completing the optional step to set a 'target tolerance' (see step 11) is recommended. Your pack configuration can be changed at any time, as illustrated at the end of this guide.
- Set the 'tolerance' for the span of control targets: The entered value categorizes managers as 'near target' when their span of control is within this value and the target.
- Select the 'Optional' tab.
- Select 'Target Tolerance'.
- Enter your required value.
- Select 'OK' to open the pack.
The illustration below shows the effect of the tolerance value on the categorization of managers with different spans. In both examples the target span is set to 8-10.
If there are dimensions which have not been mapped, the following actions are recommended:
- Remove the standard slides relating to these dimensions
- Remove properties from cards which reference these dimensions
- Remove the unmapped properties from slide paging options
You can change your specified targets and the tolerance for the span of control targets (steps 9, 10 and 11, above) at any time:
- Select the 'Pack' menu.
- Select 'Configuration'.
